Two free pilot projects · Queensland

Find the money your projects are leaking.

Project Leakage reviews the contracts, emails, messages, variations, claims and site records commercial subcontractors already have to identify potential missed extras, weak evidence trails and money at risk.

01 / FOUNDED BY A QUEENSLAND CARPENTER

Built from the tools, not a boardroom.

Project Leakage was founded by Joshua Waters, a Queensland carpenter. The focus is practical: helping subcontractors connect the work recorded on site with what appears in their claims.

Verbal instructions. Changed drawings. Rushed site decisions and extra labour. Emails buried in inboxes, photos sitting on phones, and paperwork done after the work. That is the reality this service is being built around.

Josh brings the trade perspective. Before live pilot reviews begin, an independent reviewer must assess the sample report and accuracy checks. We will confirm who reviews your project and the agreed scope before you share records.

02 / WHAT WE FLAG

What might have slipped through?

01

Uncaptured extras

Work evidenced in project records but not clearly matched to a submitted claim.

02

Variation gaps

Instructions, labour or materials that may not appear in the variation register.

03

Claim discrepancies

Potential differences between submitted, assessed, invoiced and paid amounts.

04

Retention exposure

Retention amounts or release events that may require a closer look.

05

Scattered evidence

Verbal directions, photos and messages that have never been tied into a clear commercial trail.

06

Changed drawings

Revisions that may have added work outside the original agreed scope.

07

Back-charges and deductions

Deductions that need supporting records or a closer commercial review.

08

Time-sensitive issues

Notice requirements in the supplied contract that need prompt professional attention—not a deadline-monitoring service.

The money often isn’t lost because the work wasn’t done. It’s lost because the evidence and commercial trail never got tied together.

03 / HOW THE PILOT WORKS

Your existing records. A clearer commercial picture.

1

Send the records you already have

Apply with a few project details first. Once suitability, scope, reviewer and sharing arrangements are agreed, send the contract, quote, claims, variation register and relevant emails, messages, photos or site records.

2

We investigate the commercial trail

Our AI-assisted review compares supplied instructions and evidence against scope, variations and claims. Candidate gaps are checked through the agreed review process—not treated as proven money owed.

3

Get a clear Leakage Report

Potential extras and money at risk, evidence available, evidence missing and a practical next action. Plain English, with source references for you and your advisers to check.

Confidentiality starts before the files arrive.

This website collects only your enquiry details. For project records, we first agree a separate, restricted-access folder or another approved transfer method. We confirm the provider and named people who can access it before you share anything. We also agree permitted use and deletion timing, and ask you to redact sensitive details that are not needed. No project document uploads are accepted here.

Minimum necessary records Purpose agreed in advance No automated contact with builders

NO PLATFORM SWITCH

No new project management system required.

Keep using the systems you already use. Project Leakage works from the records you choose to supply and looks for the commercial gaps. No migration, ongoing data entry or new dashboard to learn.

Built for commercial subcontractors—especially teams of around 5–50 people in electrical, plumbing, HVAC, fire services, roofing, flooring, steel, concreting, fitout, joinery and carpentry.

FOUNDING PILOT — TWO PLACES

Let’s take a closer look at one of your jobs.

The first intake is limited to two suitable project reviews, free to subcontractors. Applications are open across Queensland, including Brisbane, Gold Coast, Sunshine Coast, Toowoomba, Rockhampton, Mackay, Townsville and Cairns. Selection depends on project suitability and reviewer readiness; applying does not reserve a place.

A strong pilot project has:

  • One commercial subcontract under a head contractor
  • Progress claims, variations or retention
  • An active or completed project with enough records to review
  • An authorised owner or commercial manager involved
  • A willingness to give candid feedback

Per pilot: up to 300 pages, 200 claim/payment rows and 20 candidate events. Scope is agreed first. No obligation to buy a follow-on service.

BEFORE YOU APPLY

A few straight answers.

What records do I need?

Start with your contact details and a general description. For a selected project, we agree a bounded set: subcontract or quote, variations, claims and relevant correspondence or site records. You do not need to organise everything before applying.

Do I need special software?

No. We review the existing records you supply through an agreed transfer method. The pilot does not connect to your accounts or require a new project management platform.

Does Project Leakage give legal advice?

No. We provide commercial analysis and evidence review, not legal advice or a determination of entitlement. Legal questions should go to a qualified construction lawyer; other specialist issues may require a quantity surveyor or accountant. Do not wait for a scan if a deadline or dispute needs urgent advice.

Is my project information confidential?

Enquiry details are stored in a private owner inbox and used to assess and respond to your application. Before project records are shared, we agree the provider, named access, permitted use—including any AI processing—and deletion timing. Redact unnecessary sensitive details. No project documents are uploaded through this website.

What types of subcontractors is this for?

Commercial subcontractors working under a head contractor, particularly teams of around 5–50 people with variations and progress claims. The founding pilot is open across Queensland; suitability matters more than team size.

Can you review completed projects?

Yes. Completed or near-completed projects with a useful record set are a strong fit. Active projects can also be considered within an agreed snapshot of records. This pilot is not continuous monitoring, and an old item is not necessarily still claimable.

What happens after the free pilot?

You receive the agreed report and we ask for candid feedback. There is no obligation to buy anything. Any paid follow-on would have a separate scope and price agreed in advance; applying does not confirm a pilot place.

04 / LET’S TALK

Start with a project, not a pile of files.

Apply for a Free Leakage Scan. Tell Josh a little about your job—no documents or account needed. Phone and the brief overview are optional.

Project status

A general description is enough. Leave out client names, payment details and confidential project information.

Project Leakage stores these details to assess and respond to your enquiry. They are not displayed publicly or used to subscribe you to marketing. For access, correction or deletion requests, email josh@projectleakage.com.au.

What happens next?

  1. Josh replies by email to discuss suitability. Your application is an enquiry, not a confirmed booking.
  2. Once reviewer readiness is confirmed, we agree the scope, access arrangements and timing before requesting records.
  3. You receive a summary of possible gaps with supporting source references to review.

Please leave project documents and sensitive details out of your initial enquiry. We’ll agree the transfer arrangements first.

You already did the work. Let’s make sure the commercial trail tells the same story.
